Benchmarking doesn’t improve performance—it eliminates performance variation. What gets called “best practice” is actually “most measurable practice,” and the measurement process itself destroys the diversity that creates genuine excellence.

The benchmarking process legitimizes consultant expertise by making their preferred approaches appear to emerge naturally from data analysis rather than consultant preference.

This transforms consulting from advice-selling into science-selling, even though the underlying science is measurement artifact.

Organizations that follow benchmarking recommendations systematically converge on identical practices. This eliminates competitive advantage for everyone while creating the illusion of improvement.

If every company adopts the same “best practices,” no company gains competitive advantage from those practices. The entire industry moves toward homogeneous mediocrity.

Real competitive advantage comes from doing things differently and better, not from doing the same things as everyone else more efficiently.

Benchmarking is a collective action problem disguised as performance improvement.

Once benchmarking systems are established, organizations optimize for the metrics rather than the underlying performance those metrics supposedly measure.

Hospital benchmarks lead to patient dumping and cherry-picking to improve statistics. Educational benchmarks lead to teaching to the test and grade inflation. Corporate benchmarks lead to financial engineering and short-term thinking.

The Goodhart’s Law problem is built into the benchmarking process: when a measure becomes a target, it ceases to be a good measure.

The flexibility needed for future adaptation gets sacrificed for current measurement convenience.

Benchmarking imposes the values of benchmark creators onto benchmark followers. What gets measured reflects what the measurers think matters.

If benchmarks prioritize efficiency over resilience, all organizations optimize for efficiency. If benchmarks prioritize growth over sustainability, all organizations optimize for growth.

The benchmarking process makes value choices appear objective when they’re actually embedded assumptions of the measurement designers.

High-quality practices often resist easy measurement. Complex skill, tacit knowledge, cultural adaptation, and emergent coordination can’t be captured in benchmarking frameworks.

Benchmarking represents the triumph of measurement over performance. It provides the illusion of scientific rigor while systematically destroying the diversity and experimentation that produces genuine excellence.

The standardization of practice through benchmarking creates industries of similar organizations producing similar results with similar methods—the antithesis of the competitive diversity that drives innovation and improvement.

Perhaps most insidiously, benchmarking makes this homogenization appear to be optimization, convincing organizations to voluntarily eliminate their competitive advantages in pursuit of measurement-friendly mediocrity.

The question isn’t whether your organization measures up to industry benchmarks. The question is whether industry benchmarks measure anything worth optimizing for.
